Before you open any of it — run the scan

Twenty-seven files is a lot to face on a Tuesday. The AI Exposure Scan takes about fifteen minutes, needs one export you already have, and produces the single number that makes the rest of this work worth funding: how many AI tools are actually in use, and how many have ever been reviewed. It runs in your browser and its output drops straight into the kit's tool inventory.

Then the full baseline

  1. Read 00-administration-protocol.md. It lays out the ten working days.
  2. Publish the privacy notice before the first invitation goes out, not with it.
  3. Field instruments 01–05 in the same week; run the tool inventory alongside with IT.
  4. Have an assessor complete the evidence checklist in that same week.
  5. Run the sentiment workshop once survey data is in.
  6. Read 02-interpretation-guide.md before you write anything.

Two things that will otherwise catch you out

Response rate biases the score upward. Staff who feel least confident about AI are least likely to answer a survey about AI. Below 60%, label the dimension indicative and say so.

A low baseline is the instrument working. Almost every school scores low on first measurement, because almost none has been measured before. We do not publish a typical range — we have no completed engagements to derive one from. Frame that with your leadership before they see the number, or week two produces defensiveness instead of a mandate.

Treat scores as a structured management baseline for tracking your school against itself over time — not as a research measure, a compliance certification, or a basis for comparing schools.
